SaaS CPA benchmark
The survey has no SaaS row. Its closest proxy, business services, averages $93.69 per lead against the $66.69 overall average. B2B SaaS lead costs run high because the audience is narrow, the keywords are contested, and a lead is not yet revenue.

Which event
Trial CPA vs demo CPA vs MQL CPA
- Self-serve trial: the cheapest event, furthest from money. Pair trial CPA with trial-to-paid rate or you are optimizing signups, not revenue (the action gap).
- Demo request: expensive per event, closest to pipeline. Usually the right optimization event for sales-led motions: rich enough signal, frequent enough to feed bidding (learning mechanics).
- MQL: a scoring artifact. Bidding to an internal score invites the score to drift toward what ads can cheaply produce. If you must, re-validate the score against closed-won quarterly.
Payback
From CPA to CAC payback
Worked: a $95 demo-request CPA closing at 20% is a $475 paid-media cost per customer. On a $99/month plan at 80% gross margin ($79.20 contribution), payback on media alone is 475 ÷ 79.20 ≈ 6 months, before sales salaries; the fully-loaded version is CAC, which is what the board sees. High lead costs are survivable exactly when contribution and retention carry them; that is the whole reason LinkedIn's expensive leads stay in B2B budgets, weighed against Google's cheaper mixed-seniority ones.
